Marketing Mix Modelling (MMM) is back.
The decline of cookie-fuelled attribution, the rise of data science, cloud-native tech and the sheer complexity of today’s media landscape have pushed MMM into a full-blown renaissance. It’s no longer niche. It’s everywhere. And for good reason: done well, MMM remains the fairest, clearest way to evaluate marketing activity across channels and platforms.
So why does it still feel broken?
The obvious first reason is cost. MMM is often absurdly expensive. When project costs routinely start at £50k - sometimes £150k - it’s no wonder small and medium-sized brands can’t touch it. If you’ve got a £1m media budget, are you really going to blow 5% on analysis when that same money could buy you another 2-3 weeks of campaign activity?
Why is it so pricey? Blame the consultant playbook: two or three junior analysts, a manager, a senior manager, all billing hours - plus platform overheads and agency margins. A senior modeller could often do the job solo in two weeks. Instead, the project stretches to three months and costs double or more.
But cost isn’t the only issue. It’s how MMM is sold - the overclaiming is endemic. Any company that tells you their model will “reveal the truth” is either bluffing or drinking their own Kool-Aid. MMM doesn’t produce capital-T Truth. It produces a plausible interpretation of the data, guided by human judgement. If your partner can’t admit that, then they may not be willing to revise their views when the evidence changes. If that’s the case, then they’re not supporting your decision-making, they’re undermining it.
Then there’s the cult of “always-on” modelling. Sounds modern. Feels impressive. But in many cases, it’s a wildly expensive distraction. Algorithms chasing noise around the internet in real time don’t help you build strategy, they fuel overreaction. Worse, they demand pricey tech stacks and constant attention, when what many marketers really need is a bit more patience and perspective.
And finally, too many analysts forget what they’re analysing. They treat marketing like a system of data streams, not a human activity, as if behaviour, brand, commerce and chaos can all be tamed with code. Spoiler: they can’t. Data is essential, but it isn’t enough.
At ToolUp, we do it differently. We don’t throw armies of juniors at your problem. We don’t lock you into eye-watering retainers. We don’t promise the impossible. We deliver fast, cost-effective, decision-ready models, built by people with the domain expertise to understand what the numbers are actually telling you - and to know what they’re hiding.
Is it for everyone? No. We specialise in helping those brands for whom analytics has always seemed out of reach. We’re not going to deliver two hundred models in eight weeks. But, having said that, if your £10m analytics budget is under-delivering, and you’ve started wondering whether you really need two hundred models, maybe it’s time to stop playing by the old rules.
There’s a better way.
